The lack of a drive for medium-length content (i.e. 10-20 mintues) is going to kill vtubing long-term. It's already starting to happen. Outside of short-form clips and long-form steams, there exists no happy middle ground. As a result, vtubers have no staying power beyond the parasocial aspect, because their content is either too fragmentary to be substantive or is so egregiously bloated that the average person won't ever care to watch streams.

thats just the nature of vtubing. 10 times the effort for 10 times less the returns. look at the two current hottest new streamers for zoomers. caseoh and jynxzi. the former just sits there while people makes fat jokes and makes fake shocked reactions, the latter is just loud = funny. both regularly hit insane numbers (i think caseoh recently hit 100k concurrent watching fucking tik toks) but neither does anything special. meanwhile vtubers out here putting on full concerts and doing kayfabe and the best numbers they can pull is still the lowest numbers b-tier flesh streamers like mois critikal pull "reacting" to yt videos and providing the dullest commentary ever. its just the nature of vtubing / flesh streaming. vtubers get less views cos theyre vtubers and normies cant handle them.

Modern Vtubers are early Lets Play era level content creators with the only difference being they have a anime avatar. The only branching out I have seen is vtubers doing video essays and thats usually without the vtuber model and vtubers covering drama. The fact that the most popular english vtuber is an ai vtuber shows how entertaining the rest of the landscape is. The most popular english male is shoto and he struggles to hit three thousand viewers and has a china fanbase.

It's interesting how afaik no vtuber has employed the standard youtube meta of editing streams down into highlight videos. It's common for fleshstreamers to make 80%+ of their income from their back catalog. And obviously if an entire ecosystem of clippers can survive there's no reason a vtuber couldn't also.
There's a couple chuubas who hire a clipper to make a few shorts here and there, but no one does the whole "employ a team of five guys to put out a video every day"
Obviously the smaller indies couldn't afford that, but lots of people start out doing their own editing.

Medium length content is youtube propaganda. Their algorithm is designed towards minutes watched so it's incentivized that make videos that are long, but not too long so viewers lose interest.

This doesn't really matter in vtubing because like you pointed out, it's more focused on the parasocial aspect. Newcomers will get enticed by the clips then stay for the long streams. Middle length is pointless until you're a channel that actually makes scripted content.

I watch stuff from big corpos to corpos small enough they can't maintain a 24/7 general here and medium length stuff is quite rare. I actually ended up making some because I prefer that kind of content. The response the videos got suggested to me that the community largely just isn't interested. And I'm not just a hobbyist that has no idea what I'm doing, I've edited one or two videos with over a million views, and many many more in the 700k+ area. I did shorts for the same vtuber and even much lazier work from me got far better results.

There'a Vtuber I'm actively watching right now who kind of has a middle ground. Not 10-20 minutes as OP wants but nost streams are only 1-2 hours long which is enough to watch a little bit live, then a bit of VOD during breakfast or other things. Keeps things from going stale and burning out. I remember how i burned out on pomu. It started with metal gear. She consistantly put out streams 5-10 hours in length on top of her alreafy long streams i rarely ever watched in full. It was simply impossible to catch up and then she made 50% of her topics and references about MG as well.
