Difference in subs usually come from :
>1.Generations
The latter the generation, the more they will get the jumpstart subs. This usually rings true for company Vtubers because they already got the exposure for being the Vtuber of that particular company even without doing anything yet. See IRyS from yesterday for another example of this.
>2.Design
This factor also mainly only influence the jumpstart subs. Without them having doing anything yet this is the only thing* that potential fan could use to see whether they're attracted to the particular Vtuber or not.
>2*.Past life (roommate)
Usually after debut stream (sometimes even before it) those who are skilled enough in stalking will find who's the one playing that Vtuber avatar, and what shenanigans have they done in the past. Most of the time this will end up as a buff in jumpstart subs since if you're a fan of their roommate then most likely you will still be a fan even after they don the Vtuber model. A rare exception here is Mano Aloe, whose past life made her graduate instead.
>3.Voice
This factor can both be a buff or a nerf on Vtubers' debut stream. Some people might not like their design that much but if they have pretty sexy voice then you can just not look at them and enjoy their voice. On the other hand you might like the design of this one Vtuber but somehow their voice filters you pretty hard.
>4.Self-made contents
Now after all the jumpstart subs from debut stream, this one determine whether they could rake in subs consistently or not. Pretty self-explanatory factor.
>5.Interaction with others
Collabs and stuff. Although this probably only give a significant buff to Hololive Vtubers with their family theme or solidarity or whatever it is they're calling it since Gen 3 debut.

Now that the contributing factors are laid down, let's analyze all of them. I will only do it for point 1, 4, and 5 though since 2, 2* and 3 are subjective.
- Moona : 1st gen, not many self-made contents (except Minecraft), exploded in popularity after collabs with Ame and Gura (JP server tour) and Pekora (Usaken).
- Ollie : 2nd gen, decent self-made contents (with loadshit of Apex), minimal collabs with HoloJP but a lot with others (Holostars, etc).
- Risu : 1st gen, bunch of self-made contents (short clips), few to no collabs with other Vtubers.
- Reine : 2nd gen, decent self-made contents, decent collabs with other Holo Vtubers.
- Iofi : 1st gen, decent self-made contents (a lot of drawing streams), decent collabs with other Vtubers.
- Anya : 2nd gen, not many self-made contents (except DbD), few collabs with other Holo Vtubers.
Lastly, this probably only applies to HoloJP/ID/EN, but Minecraft stream matters. A lot. The lowest 2 don't stream Minecraft much (does Anya even play it?).

For real, I think Minecraft is the backbone of Hololive (maybe replaced by ARK for a while), like how Apex is for Kuzuha and a lot of Nijis. It's a buff game for like literally every Holo and it's the only consistent game for HoloID to get around 3k+ viewers. I can see why some IDs might be hesitant to play it because you need a goal for a minecraft stream or else you're just pointlessly wandering around, but not playing it leaves you in the dust. Even big holomems like Miko and Watame lose like 40% of their usual numbers playing another game.

Not really. Pekora rarely brings up Kiara at all with the couple of exceptions when it was about Pekoland, the Summer festival and recent idea to collab with EN and "use" Kiara as a translator. Pekora building a house on the Holoserver was a very last minute idea for a stream so I wouldn't be too sure to put that into the category "planned birthday present". Very iffy. Pekora might have given Kiara another try and check how she is by now but Pekora didn't seem to have such a great time when she called in. The one that influences how many viewers are coming to a collab stream is perspective. For games like Clubhouse51 or Mario Party, they can just have 1 person open up a frame since what all others are doing and talking are reflected clearly even when they don't open up a frame themselves, allowing the viewers to concentrate on that single frame, thus higher individual viewers count.
A 'debuff' to individual viewers count, but 'buff' to total viewers count would be games where every perspective matters, so something like Mario Kart where viewers want to see what each individual players are doing, or something like the past ARK Lava Golem raid since the split teams went into their own way, thus making viewers wanting to watch all of them but forced to stick with their favorite at least until they die or resort to watching the VOD instead.

I just looked up the Niji sub and there's posts on there complaining about how ANYCOLOR (well, Ichikara back then) was handling the sub. As seanigger myself, i could barely watch Moona in the time of her debut. The lagging, nervous, and hearing her family noise in the stream really cringing me and makes me really HoloID branch isn't ready and shouldn't exist in the first place. In the first month she always outshined by Iofi and Risu, because she's too passive and not appealing. She looks bland, not talented and didn't know much about vtuber things, weeb thingy, etc and worse she can't even speak Japanese like Risu and Iofi makes me think she'll never have collab with the JP branch and maybe the JP will never know her existence. I expect Moona to be the first one to graduate in Hololive, especially ID gen 1 because of this.

But overtime, Moona seems to be used to vtuber and start to learn little by little. Considering she does care about numbers more than the usual holo, I do wish Kiara would at least listen to some of the criticisms many have given her (chicken voice filter, having overly long superchat streams instead of dedicated Zatsudan streams...etc), because it'll surely help her numbers. The JRPG streams will always be a huge debuff, but there's no reason why she can't get 10k on her minecraft streams like Ina/Ame.

Gura has karaoke, rhythm games and DBD
Ame has innovative streams (3d VR, Charity, Ame Theater)
Ina has drawing skills and minecraft
Mori has TTRPG and music
Kiara has nothing, her skillset is good for things like holotalk but she always debuff herself by putting herself at JP primetime and playing debuff games for her audience. She knows her audience is EN but her mind did mental gymnastics to justify that since she is in Hololive her content must pander to JP or Otaku adjacent. This cognitive dissonance manifest in her persistent belief that she is not good enough. She is quite literally YWNBJ.

She had this Q&A where she talked about what image she intended to have in the beginning. She wanted to be the cutesy kind. Her voice wasn't that bad maybe because her audio was terrible so it didn't pick up whatever she's doing right now. She's going to stick with this voice because the people that do SC her love her voice. I do wish that she soften her voice rather than talk a pitch higher. I think that would solve her problems. Lamy is the best that Kiara can hope for. She gets marketed heavily. She has the big liquor deals. Vark concert and Bloom. I'm happy with Lamy's progress and she doesn't feel pressured anymore to be "unique" like before.
