It's a basic and probably going to be met with sneers from the 'serious' JP learners but I've been doing 20 minutes of duolingo a day and now after a year I can understand simple sentences and about 30 to 40% of more complex sentences when I listen to JP holomems.

If you just want to watch vtubers just play a lot of vn and watch a lot of anime both with English subtitles of course.
Your monkey brain will automatically learn the language as you hear the Japanese voice and read the English subtitles at the same time.
This work for me to the point where I understand migo Japanese and being an unofficial translator for the Japanese guests in my company
The important note is I do it since I was a kid so there is a lot of kid brain magic going on and I still can't read a single Japanese rune

I'm trying but it's hard. I'm at the point where I can read vinnies or basic stuff in general without looking up for kanji or vocab every minute. But I'm totally lost when it comes up to actually speaking or listening. I grasp most of the stuff in vidja streams but with zatsus my brain completly gives up. I gave up on speaking because I have no one to practice with.

As the other guy said, VNs are a good way to ease yourself into it. I more or less got the basics, grammar and words, just from hundreds of hours reading TLd VNs before I even bothered to learn hiragana. Clearly you gotta pay attention to both the text and the audio but it works.

Try the japanesepod101 1 hour kana videos, those were the key for me. Study basic grammar at least enough to know how a sentence flows and then you're set to learn by listening. Listening to music helps a lot too

if not for kanji, the language wouldn't be that hard, they could just start using the roman alphabet if they wanted to and it would be both easier to learn, read and write japanese, kanji is an interesting concept but complicates chinese and japanese a lot and doesn't offer much in return other than looking good and maybe cool wordplay

Kanji is just an easier shortcut to context. You're still converting written words into their meaning if you read them in kana, without kanji you're doing one extra step in your brain.
