I thought about this recently and the thing that all the small corposphere successes who come to my mind (Mio, Pippa, Shiki) have in common is their affinity with the vtuber audience. Shiki and Pippa got numbers for being highly relatable, and Mio got more numbers for both that and also loving us so much she can barely keep it together. You can see Ami and Lisa succeeding with their niche like this on a smaller scale. The problem is just the size of the niche.

How do you actually broaden that appeal? If I had easy answers I would just start my own agency.

Mio got popular from coomerbait and singing shorts being picked up by the algorithm after months of pushing out constant content, Pippa pandered to whoever, and Shiki got popular because her debut magically got picked up the algorithm. Being relatable has nothing to do with their successes. As far as I see, it's just about getting eyes on you and keeping people around, the latter point being a topic for a different discussion. Take Hololive or Nijisanji as examples. They can grab some random small vtuber that doesn't get Hololive or Nijisanji numbers, put them in front of thousands of people, and then that vtuber get thousands of viewers without any change in content or anything else. I really think success in vtubing is mostly about visibility, whether that be marketing, luck with the algorithm, networking, leaching, or whatever.

Ads and model redebuts are tried and true but they're pretty expensive, same for new gens.
The less expensive viewer boosts are things like wildly popular games that aren't currently meta, but we saw how that went with Starcraft. Other games wouldn't necessarily be as bad, but a lot of the stuff that 100% brings in people excited to watch doesn't exactly have fans that would make for comfy chats - think Deus Ex, Starcraft, Warhammer for example.
You've also got algorithm manipulation with shorts, titles and dropping short videos you raid into after stream. I think this one is actually fairly feasible, I could see Ami recording game reviews or Lisa doing the same for albums and raiding their viewers into them minutes after posting. Ideally they get picked up by YT and pushed into people's recommended because of the sudden view jump.
Then there's community events, which are both a pain to organize and can backfire really quickly. You might remember things like Phase Wars, people get really excited for being able to play with their oshis. Meet and greets also fall into this category. Both are really good for getting people attached, loyal and spending more money but are very susceptible to anti shenanigans or viewers just being plain weird.

Ultimately, rapid growth really does fuck up your community's identity but organic growth is pretty unreliable if your noombers stall. The whole topic of how to grow a channel is very interesting, but my personal opinion is that you need entry level content if you want to retain people who find your stream. Clips and shorts are perfect for this. I've never uploaded anything anywhere so all of this is uneducated guesswork by the way.

Of course exposure isn't everything, but if you had a hypothetical vtuber that was objectively the best vtuber ever and could retain 100% of viewers, but they had no exposure whatsoever, they would have 0 viewers. So worrying so much about retention is putting the cart before the horse. You have to get eyes on you, and if you're smart about it, you target the eyes of people who are going to continue to watch your content. That's the other discussion, which is about audiences and marketability in a sense. But my point with the Hololive and Nijisanji example is that most vtubers are already marketable enough for large audiences, so the issue for most vtubers isn't really retention so much as exposure to the right people. At least, as far I can see.

Man I wish Ura still streamed or PPP did another AMA so I could ask them if they perceive the smallcorpo scene as being full of a lot of talented people who actively shy away or reject treating the streaming as a business and are forever stuck in "hobby" mode. Ami is the definition of a dedicated niche streamer. She feeds an underserved demographic and doesn't compromise or dilute her content. When you pick your audience and stick to it, you can strike gold or silver like she's shown. The way popular, successful streamers put it, you either chase the Big Thing, whatever is currently popular and trending and copy/steal it with a twist... or you roll with the niche as hard as you can and hope that you can steal a portion of the market due to lack of supply, which is a bigger gamble with potentially greater rewards.
Ami has the retro market down hard. Lisa could easily steal the hardcore and obscure music market but she doesn't drill into that as her brand the way Ami has. We can see similar things with the other small corpo vtubers.

This has been proven time and time again with content creation in general. It just takes one viral hit to grow massively. Tsundream doesn't really have issues with retention either, Ami and Lisa especially are good at retaining people who raid into them. I think one thing that hasn't really been discussed is schedule and streaming conflicts. Take Lisa for example; she's being forced to stream at 5pm pst because of work now, but a portion of her audience crossed over from Pippa who streams at 6pm pst. Her noombers drop a bit when Pippa goes live because some of that audience value Pippa over Lisa. Being just one hour behind Pippa is going to ultimately hurt her... and this is a problem larger than we probably realize since it's hard to quantify with so many streamers and audience pool.
