This is just me spitballing but I'd probably have it be foreshadowed for the entire length of the fic/series by taking cues from NSO and Fight Club. I.e Everything (You) do is something Suisei does herself, No one talks or acknowledges you outside of Suisei, etc.
After that it depends on how the author wants to handle the reveal. I could see it shifting into full Suisei first person pov after she 'wakes up' or it being about (You) trying to get her to acknowledge that you're not real, or maybe even having it end right then and there the moment you're revealed to not exist.

That's a fairly big cast even if you condense it further to the old trope of 'Character X undergoes the Ghosts of Christmas' since unless you want to be lazy this isn't exactly a story you can just pop in slot-ins and call it a day.
For some reason I can't seem to let go of the idea of the part of Scrooge being played by either Kson or Nazuna. With the ghosts of christmas past and present being played by the past and current incarnation of the girl that didn't get picked, and the ghost of christmas yet to come still being the same/mori if you wanted it to be a joke.

An objective overall improvement, I don't think you will see an argument otherwise. Cuter and more expressive face, bigger boobs, better halo, brighter eyes, simpler and stylish dress. It's extremely cute and the overall simpler design will no doubt help her numbers. Plus she's extremely happy about it, so it's hard to really get in a bent about it.

Personally, I miss the black lace and darker shades in her previous version. The black and white in 1.0 were in a nice balance but her new dress has white as the dominant color and little black and I think its a bit too much. The dichotomy is part of her lore after all. replacing some of the magenta parts with black would go a long way I think.
