The schedule part is pretty hard, especially with the different timezones the members live in. I'll explain. 2nd Fes had about 50000 paid viewers who paid a minimum of 6k yen each, approx $60, grossing at least $3 mil. I imagine viewership of 10k-20k is more normal for smaller events. It can't possibly cost more than a million dollars to put on a concert, that would compare to some of the biggest live events. More likely the cost is in the low 100k range at most, maybe even in the mid tens of thousands. Even accounting for a hefty 30% cut from SPWN and NND, there should be a profit of a few million dollars for a large event and a few hundred grand to low million for a small event. Plus all the auxiliary opportunities, sponsors, merch, promotional value... Not to mention the talent roster is more suited to these productions than the competition, your 48 music adjacent talents can easily be rotated through concerts without exhausting your talent pool.

If your team can put on a 5 member paid concert every month and two big productions every year you might have 10-15 million in profit after a year. Roll that back into other monetization, like expanding merch and improving its delivery and availability. Then you've weaned the company off of relying on streamer-related earnings and things like monetization and cuts cease to matter nearly as much, which is a better situation for the company and for the talent.

Even if this is way too optimistic concerts are still a money printer with lower expectations, and though Cover is already focusing on this area they could be moving faster, because the hype won't be there for long.

I think this should be Hololive's Endgoal if they really want to make it past the next two years. They could even make it work pretty naturally from this point:
A huge part of the fanbase would migrate and uses jetri or holodex to keep track of schedules already.
Clippers will keep posting on YouTube and still provide brand recognition powered by the algorithm, garnering interest on the largest.

1. Making a definite separation in the talents into a more defined 'idol' group and a 'streamer' group, but still within the same company. A-side and B-side type deal.

Just for instance, putting Sora, AZki, Suisei, and Towa on the 'A' side, and investing a lot more time/money into their 3D models, more concerts, more/better merch, better managers, and heavy marketing, while streams are a more rare occurence, maybe a few hours a week, and would likely be more dedicated to zatsudans and karaoke. They'd be the face of the company, big moneymakers, etc. Yagoo's dream, yadayadayada.

Then on the other side would be the 'B' side, the streamer group. It would lean a lot more heavily into the gaming aspect, like the original Hololive Gamers. Tons of gaming collabs, management works on getting them whatever, looser restrictions, all that. They could of course still be making music, and even cameo in concerts as a promotional, but it would be far from their main thing, and they wouldn't be considered idols, just normal contracted streamers, more akin to Nijisanji .

2. Creating a gacha. Kinda surprised it hasn't been done yet. Something more along the lines of Bandori. All characters are unlocked in their base outfit at the start, and the gacha contains alternative skins with new voicelines, etc.
But also it would have digital goods packaged inside the gacha. Stuff like the voice packs, special wallpapers of characters, etc, that can be used outside of the game itself.

3a. Taking ahold of the translation scene. Most importantly hiring a team to make long (20min-40min) stream compilations/clips regularly. It'd draw in additional revenue while also being free advertising to non-JPs.

3b. Creating a private platform, lending much more creative freedom to their creators (while still keeping them from going too far into VShojo territory), easier stream scheduling, maybe an app, etc etc
