i have only seen a small handful do cosplay but i like it too. it can be entertaining if they forget an aspect of their lore and are able to improvise on the spot to make up. theres no point in 10+ minute lore videos only to halfheartedly interject details when its convenient though. i dont expect amazing acting but its disappointing to see an interesting concept used for the most boring content imaginable.

I'm a 2 view, I wanted to do kayfabe but I think I will only do videos with it, streaming is not a good medium for many types of characters. It kinda forces you to react and talk in a certain way, videos are much more freeing.

That's a prime example of what I mean, Luna's character works great for streaming, but what about like a villian or a bookworm type character? They wouldn't be loud or overreact to videogames, they have to end up reduced to comedic characters because of the type of energy a stream needs.

Another issue is interacting with chat, what kinda motivation would a character need to be a livestreamer if their character is incompatible? I think this is the limit of kayfabe and lore on vtubing. You would never catch like Lelouch or Goku livestreaming since that goes against their personality. They always end up reduced to humans.

I think the best way to go about it would be to completely ignore chat, for example this 東北きりたん let's play. In it, she doesn't pretend she is playing a game, it's not a let's play. But rather she acts like if she was literally the main character in the game, and reacts accordingly.

Some things may be easier for you to play out, one example i have that even weak kayfabe vtuber can do well is maintaining a fictional age, like Gura being a 9000 year old loli for example. Well, I said it because it was already attempted. Gamebu was a group of Japanese streamers, they were heaving on kayfabe and extremely popular. They had a Lelouch impersonator, down to the voice,design and personality.

It kinda worked because they stuck to videos, but then the group tried to do livestreaming and eventually was cancelled because of overwork and the characters not being "able to be themselves" or express themselves freely.
That seems like a necessity for 99% of streamers so very few can possibly keep the kayfabe, unless it's on videos.

Even the WWE, the biggest example of kayfabe, wasn't a daily regular event like livestreaming, it's just not sustainable.

We should probably define what kayfabe means in the context of vtubing because it definitely goes beyond just your lore, it's also based off of your model and the idea of your character in how much that differentiates from a typical streamer. Kayfabe chuubas can refer to their normal lives and do things like handstreams but these things aren't the norm and are usually done in a context that relates to the character:
Luna's arts and crafts streams are an example of this because while the gloved hand streams aren't in kayfabe, the arts and crafts aspect plays into her child like character and aren't in conflict with Himemori Luna. Luna's biggest claim to being a kayfabe chuuba isn't even sticking to the lore of her being the 0 year old princess of the Candy Kingdom but with her interpretation of what that means as a character, her specific interpretation is to have infantile gimmicks like a babyish voice and a verbal tic but she also has traits like a shortness of breath I'm pretty sure she was recently diagnosed with asthma which didn't come as a surprise, frailty, and a shyness that encouraged people to pamper her despite none of these being dependent on her character. If you watch old Luna streams and compare them to current Luna streams, you can really tell that she's become alot more comfortable with her character and can explore different ways and variants of it like the cheeky brat.
Kayfabe can be maintained without upholding explicit character lore as long as the visual character being presented on stream can be identified as a character with certain traits and the streamer plays into those traits through their own interpretation of them.

There are alot of liggers that build off of their models in a way that's kayfabe, chuubas like Chibidoki and Filian come to mind in how both have hyperactive personalities that get expressed in different ways through their models and streams although I think Chibi being a weird fairy creature lends more than Filian's constant movement with her 3d model. Projekt Melody is also surprisingly kayfabe in her own niche of content when you look into it.
Another minor chuuba that comes to mind is Saa, a snake vtuber with a hyper/vore fetish who speaks in a kind of hiss gimmick and names her fans her Morsels. Her chat feels like an aztec ass worshiping cult sometimes. Speaking of hyper there was a chuuba with a really fat model that debuted recently who does eating streams also.

Kayfabe is the art of performing a character and maintaining your gimmick, even when you would not be expected to perform a character. The act of having a living and breathing character with its own fantastical lore that you bring into reality while simultaneously keeping things real enough to not break the illusion of the character's existence is itself kayfabe.

Is your character a prince, and you refer to your mother as a queen? That's kayfabe.
Refuse to acknowledge your previous job in a way that breaks away from your lore? That's kayfabe.
Wear gloves that match your model when doing handcam streams? Kayfabe.
Get caught saying something that breaks character, but you come up with a semi-reasonable in-lore reason for that character break? Kayfabe maintained, you have new lore now.

You can have good lore but poor kayfabe.
You can have good kayfabe with almost no lore.
The objective is to make the lore and reality compatible with each other. Kayfabe is the glue holding it all together. If it's done REALLY well, sometimes it's not even obvious you're playing a character.
The hallmark of good kayfabe isn't "they never break", it's "even when they could break, they find an in-character reason that makes it not a character break".
While the "expert opinion" status is appreciated, you guys should probably establish on your own what precisely is good kayfabe and what isn't. Otherwise this is just gonna become an extension of /hfz/ and the weekly /pw/ invasion thread, featuring some schizo rrats.

Higher-effort streams like the 100k celebration felt more like watching videos (tbf she integrates pre-recorded segments really well)
Also tries really hard to make karaoke feel like an actual ongoing concert rather than a streamer who looks up YT vids to sing over with awkward pauses abound

She paces herself with deliberate pauses not unlike that of a voice-acted character, which is also true for a lot of hard kayfabers like Kongou mentioned above.

Nothing ever returned to the same without him. The writing for kayfabe-oriented skits amongst other NijiJP members is boring and lacks that otherworldly charm he brought to it. Too much insistence on breaking kayfabe. Koragi recently did a stream where one of her "friends" (alt characters) took over her channel to show off her inventions, culminating in a "yaoi machine" which exploded and transported her to another dimension.

This turned into a Backrooms playthrough, with another of Koragi's alt characters calling her on the phone in splitscreen and giving her advice.

Also, when she got transported to the yaoi dimension something weird happened

Had a whole character arc about her learning to appreciate others... and then immediately forgetting it as she admired her new 3D body in the mirror.

At the end Koragi showed up for the karaoke segment and explained that her friend had developed a weird condition and her body would sometimes grow an extra dimension.
