AI vs AI is a good way to keep it "fun", because you do NOT want a board unity event to turn competitive. Avoid that at all costs. Hamstring the player options, boil it down as much as you can get away with, and let the AI take the wheel wherever possible. PES and WWE games do this well because the AI in both games is already fucking retarded, and the only "meta" you can engage with is trying to tard-wrangle that AI, only for it to do whatever it wants anyway.
I don't know SF6 well enough to tell you what you should and shouldn't do specifically, but if you want advice, keep enough customization for it to be interesting, but leave out enough that metafags and tryhards can't just run in and style on everyone that doesn't know better.
Also, buckle up. You'll be planning for way longer than you think you will in advance of the event. Be ready to commit at least a month if you want to put on a half-decent show.

I feel I should elaborate on "not competitive" here, because I know FGC loves and thrives on competition. I mostly mean that you do not want to give the impression at any point that the event can "only" be enjoyed by fightan fans and that "only" FGCbros have any chance of realistically winning.
If it comes down to "let people tryhard for a fiercer competition" and "let the event die due to lack of interest in the event", your event has effectively already died anyway. You should always make sure there's an element of luck involved, even if it feels a bit cheap sometimes. You don't want threads shooting over "well X used some cheap ass strategy and we DIDN'T so we've got SOVL and they're just metafags". That's the exact opposite of board unity.

to pass some time, I'll post some fun facts about the yakuza mod.

so in regards to yakuza modding, there are like, 6 different texture maps. 1 map for color, 1 map for lighting, 1 map for stuff like bumps and ridges, and 3 maps for extra details. those extra 3 maps can be discarded, leaving one with just the first 3 maps. Out of those three, we only had access to 2: the roughness and the base color from the various files we had.

theres a lot of jank stuff with the mod. a lot of it has to do with learning how to mod yakuza in the first place. in the end we managed about... 7 different OP models...? with each being a bit better than the last. The last one made was the majima suit one, that one having the least jank out of all of them but still kinda having it in certain areas.
