What nijisanji failed to understand is the exact same thing that all those halo killers and wow killers and cod killers back in the day didn't get, which is that you cannot compete with the industry leader by offering the same product they are offering with minor differences.
What they should've done is emphasised the qualities that made them different from hololive, namely their more whacky character designs and male vtubers. It would have been riskier but they would have a greater chance of attracting an audience that isn't already invested into hololive. Instead they just copied hololive wholesale right down to the fantasy themes and idol trappings. What possible reason could there be for someone who's already invested into hololive to check out someone who is best described as "discount hololive"? Maybe if they are really bored and want to give them a chance, but that's it. By going down this path, they've ensure that they'll always be in hololive's shadow.

Niji's problem is their entire model is fundamentally flawed for the way Youtube works. They employ a pseudo-independent-contractor approach where they're mostly hands-off other than providing streaming rights and providing networking for collabs/models.

The talents feel distant and collabs are left up to them, and many of them lean heavily on membership streams which don't hit the Recommended algorithm then.
