SoA convinced SoJ to make it an add-on to the MD/Genesis instead because of the existing installed base (especially in the West), directly leading to the creation of the 32X. Here are a few ideas on how Sega could have been saved: Not pushing out FMV shit for the CD, 32X never gets made, and Saturn not being a pain in the ass for developers. Jupiter was already in the "nah, no such thing exists" phase by late 93/early 94 (there's an interview specifically asking about it somewhere around that date). Whether this was a "existed once, but not anymore" or "we never made that" is unknown. Knowing the Japanese, it could be the last one as easily as the first.

The 32x was pushed by SOJ and SOA had no choice but to play along. SOJ wanted something that increased colors for the Megadrive, and gave SOA the job of designing it in like 8 months. They tried telling them that no, this is stupid, but SOJ was VERY envious of SOA at this point, and wanted to take control over everything.

My suspicion is that SoJ was butthurt because a dumb barbarian gaijin made them look fucking incompetent with his idea to pack SONIC THE HEDGEHOG in with the Genesis to movie systems. That move alone took 8% of the home game market from Nintendo, which even SoJ could not do, and eventually led to Sega controlling FIFTY-SIX PERCENT of the US market. SoJ was so rectally devastated that they shot themselves in BOTH feet, and cut off their head to spite their neck, to abuse metaphors and colloquialisms.
