1. Surprise launch royally pissed off retailers, including important ones like Walmart.
2. Hardware was designed by crackheads and only maverick programmers could handle it.
3. SoA downplaying its strength by only wanting 3D games on hardware that did not like 3D.
4. The creation and abandonment of the 32X right before its launch greatly diminishing consumer confidence in Sega hardware.

It did much better in Japan because of good advertising and lots of great arcade conversions, most important one being Virtua Fighter at launch being a huge killer app.

It's less that Sony bribed people and more that Yamauchi wore out Nintendo's good graces with its long time allies.

But, yeah. It didn't matter if "Experimental Game 1 and 2" were successful with the competition was coming out with mega hit after mega hit. Nintendo got Pokémon and Sony had the JRPG Boom at the same time that SEGA was needing at LEAST a big Sonic release.
