HOMM do the thing where there is enough unique units to break up the faction. Monks are different from Archers, Pikemen are not even remotely like Crusaders
Cavalriers end up working so different they are unique. And so do the angels.
Meanwhile the Gryphons are horde type monster units. It just works so well.
Meanwhile the 2nd faction with a lot of Humanoids is suddenly Stronghold with Orcs, Goblins, Ogres and Wolf Riders. And that works well too.
I jsut don't feel that any of Ubisofts games managed to do a good lineup any justice. Even for HOMM1-2 the gold armord melee unit is suppose to be some roided up legendary superhuman adventurer. And it manages to sell it, just like the difference between Pikeman and Crusader is completely stark. The high level unit moves and attacks almost in a alien manner compared to the basic units.

HOMM4 has this problem, even somewhat spread to other factions such as Nature where its lineup is suddenly Animal no magic theme or some shit, without managing to sell it properly.
Or Ubisofts take on it, where its on all factions. I.E both elf factions is suddenly 50% elf without anything to make them look or feel unique from units inside the same faction.
Things like particles and animations being samey also makes it worse, on top of a general worse art direction.
