How they could have saved the Saturn:

Launching at the same price as the PS1 would allow them to really hammer in how the Saturn was a better value compared to the PS1, since you were getting a pack in game, which saved you $50, and you didn't have to buy a memory card like you did with the Playstation, which saved you $25.

Not having the guy who ran the Atari Lynx department would have meant that more 2D games would have been released in the west, which would have bolstered the system's catalog. The Saturn would have had a mix of 3D games and arcade ports to flex its muscle, as well as 2D RPGs and adventure games that would have been alluring to gamers looking for something a bit deeper.

A solid 3D or even 2.5D Sonic game for the system would have been a huge benefit, instead SoA and SoJ wasted time with retarded fisheye techdemos and silo culture/corporate infighting that went nowhere

Releasing more Netlink compatible games, as well as working with ISPs to subsidize the cost of the hardware in exchange for customers signing up for 1 or 2 year contracts would have done a lot of good. The internet was exploding in the mid 90s, and their only major competitor for the non-computer internet access space would have been WebTV.

> Not launch four fucking months early
The surprise launch was insane, but it made a lot of retailers butthurt (especially KB Toys, who were huge in the 90s), and it meant that devs had to scramble to get their launch titles ready on time. Sega had a lot of balls doing this, but it just didn't work out the way they had hoped.

Honestly, I think doing just one of these things would have helped a ton, but doing all of them would have kept the Saturn alive much longer, meaning they would not have had to rush the launch of the Dreamcast, meaning it would have been much more competitive specs-wise with the PS2/Xbox/Gamecube.
