I don't see why SpaceX will have serious issues with full reuse like you suggest, especially considering that even if the current heat shield design doesn't work they could just replace it with a heavier one and have a 110 tonne LEO capacity instead of 130 tonnes to LEO. Nothing that would take a decade, especially for SpaceX. You're right that Starship being rapidly reusable will likely take a while, but even with the keralox engines of F9 they've been able to get the F9 refurb time down to two weeks. I agree that getting Starship to the point where it can launch once a day is probably not happening, at least not in this decade, but once a week is definitely achievable based off F9, and since starships will be mass produced, SpaceX will still be able to put a ton of shit into orbit with the Starship system.

Why? Starship HLS is already being developed, and baseline starship is already somewhat optimized to be used on Mars. There are only two NASA crew rotations per year and NASA wants to alternate Starliner and Dragon once Starliner is operational. That covers the six contracted operational flight plus the CFT. Starliner needs slightly more than six months to refurbish itself after a flight, so both capsules need to be reserved for NASA use in case something grounds Dragon. Even if there was another capsule that could be used for commercial flights it'd need a crew certified Vulcan to launch it since there are only enough Atlas Vs left to cover the contracted NASA missions. In a normal timeline we would have just sent satellites for some time, then manned capsules to space and simple probes, then orbital space stations and increasingly more ambitious probes, then finally manned missions to the Moon, then Mars. If you exclude Apollo, this is more or less what we are doing.

DIRECT seemed like the perfect solution for the constellation program. A lot of people had hope for it. SLS shows that it was never “perfect.”
Do note that SLS =\= DIRECT. Direct planned on reusing the same production lines and tooling as the shuttle ET. SLS totally swapped that out. That’s not even mentioning how DIRECT planned on using traditional 4 segment boosters instead of SLS’ 5.
Biggest is that DIRECT did not require a massive redesign of the shuttle ET to hold top-down loads. The normal shuttle ET had a 20% ish margin to it which was deemed suitable for DIRECT as-is. For SLS, nasa wanted a 40+% margin, so they redesigned the ET to the point it’s a new stage.

Yes technically it was supposed to be cheaper but would have required an entirely new upper stage with new engines versus SLS which uses off the shelf Delta IV upper stage. Also not using the 5 segment booster that was almost completed by that time would have been a missed opportunity. Without the upper stage it's no better than the Delta IV heavy for launching Orion into LEO. And Orion wasn't even close to being done anyway so it made sense to just take the extra time to build a proper core stage rather than cling onto the old shuttle tank.
