How do I write an alternate history/wish fulfillment story about a private company that revolutionizes spaceflight without outright copying SpaceX?

It started as a writing project for fun but now I’m really enjoying doing the math behind the vehicles. The basic jist is:
>Alternate history where (Insert not Elon Musk) CEO hires a lot of the ex-DC-X team in the mid 90’s
>Starts a space company to develop a VTVL SSTO,
>Realize this is too ambitious and develop a reusable hopper like New Shepard first
>2002: Space Shuttle Discovery is destroyed on re-entry; Commercial Resupply begins in 2004 (sooner)
>Company bids a VTVL partially reusable booster in a joint bid to launch Orbital ATK’s Cygnus to the ISS
Etc.
