I've got 11 named characters so far, but I try to use either the first or the last name, based on how the main character calls them, so it stays consistent. Sometimes I also call them "the technician", "the sheriff" etc.
So if a dude's name is John Smith and he's a good friend of the protagonist and he's a lawyer, I usually call him John or the lawyer. Some other character might call him Smith or "that asshole" in a dialogue, but it's always clear from the narration that he's talking about John.
