I try to make it short, I study Japanese more or less consistently since six years but I never went further then the polite form (ーます）and my vocabulary is also bad. This is mostly have to do that I switched a lot between different resources and never really sticked to something, this is probably also to the fact that there are so much resources out there.

This year I want to commit to Japanese and finally achieve some more higher level. I guess for me it would be simpler if there is a holistic approach (e.g. one app which could do all) but as it seems there is no good options I plan the following routine, and want to make sure people with more experience (or faced similar issues) can provide me some feedback. I plan do split it up like this:

Vocabulary: Use JPBD with a Top Vocabulary Deck (my idea is to pledge the 5$ to have access to the top 30,000 words)
Kanji (+ Writing): A fusion of WaniKani and Ringotan for best memorisation. I plan to buy the lifetime membership for WaniKani at the end of the year.
Grammar: I'll start visiting a Japanese Course (N5) next week (15 Units until June) but for more input Bunpro (I haven't tested it yet but I want to give it a try and maybe also buy a lifetime membership at the end of the year) OR Textbooks (I got several) + Tae Kim Guide
Immersion: Watching Japanese Movies and YouTube Videos, hearing Podcasts and reading books (I'm not focusing yet on a lot of immersion as my comprehension is low).

Do you think this will work? Am I covering everything I need to become reasonably fluent in Japanese? I try to spend about an hour a day on it, I'm quite good at keeping a routine, but the main problem I have is sticking to certain resources.

My goal is to try to be able have a bit more than a basic conversation(my name is, how do you do)

I have started to learn the grammar, and think I should work on extending my vocabulary.

As said my primary goal is to speak(pronounce) and understand japanese, I do not have any intentions of writing or reading japanese for the time being.

I realize that my grammar or prounouncing of word would not be correct at all times, would a japanese still appriciate that I try to speak the language, or should I just speak english, or remain silent ? :)

Should I still try to learn hiragana, or kanji? or just focusing on speaking?

What would you consider be the best strategy ?

In average I can study minimum 1 hour a day.
