Couple personal theories:
Characters on the cover/leak aren't friends and are rivals/enemies, just like we had in WBaWC. One of them is leader of 4th animal group.
Given the mentions of makai, its possible that the game will have 2 routes similar to HRTP. Either allowing us to choose or them being predetermined by character you play as.
I expect 3-5 new characters (which i think is what most people assume).
Okina will be involved somehow, possibly only making apperance in extra mode where you play as final boss.

I see what you're saying, but I think those same thematic parallels can be applied to FDS, or potentially SA/WBaWC to some degree. I just think that the little things add up more this time around:
- Besides Alice (who was brought back to subvert expectations), the only other PC-98 character who came back was Yuuka for a phantasmagoria game. After so long, we're finally getting another.
- Speaking of, I can't help but think "Unfinished Dream" is a reference to "Dimensional Dream"; it is of note that besides Marisa, Mima was the only other recurrinng character in that game.
- I think the throwbacks/parallels extend to some of the music, too. It's a phantasmagoria so of course all the recurring characters reprise their old themes, but Reimu's new theme stands out as particularly similar to her PoDD theme to me.
I'm probably looking too far into it, but "return of mima" really does feel like less of a meme than usual. I'm fairly doubtful she actually will come back, but it's definitely now or never.

It's the 20th Youyoumu anniversary exposition, we were talking about it in the ZUNart thread too.
Last year we had a similar one for EoSD which was a big success full of never seen before ZUN content, a full model (though unsure if canon) of the SDM and other niceties

There was practically no new never before seen content. It was just all the rough drafts of the portraits, endings and CD covers. The only sort of new things were that the DiPP Label Girl's full sketch depicted her limbs held up by red threads, Mokou being based on Osamu Tezuka's "Phoenix" and Seiga's portrait originally having bones/skeletons around her. The rest is minor stuff like Rumia not being t-posed originally, having weird hand positions.

According to the original announcement ZUN "has been holed up in the development room since the beginning of the year", which seems to be his standard since UM started at the end of 2020. ZUN needs to start giving himself more dev time, the 3 weeks he took adding the online was probably all the time budget he had to make the extra story.

The Nazrin thing is interesting especially now, because ZUN retconned Nazrin and Shou's backstory to state that they were also in Former Hell pre-UFO, so Nazrin might be heading in that direction
I'd think that what ZUN meant wasn't necessarily that every character's story is connected to every other character, but every character does tie into one or two others
in the demo we see that reimu, marisa and aunn seem to be in one group, and seiran and nazrin are in another
