I usually recommend between these 3 VNs depending on different things about the person asking:
1. Summer Pockets Reflection Blue - if you just want a classic VN by Key that's great for beginners.
2. Corpse Party - if you want a bit more gameplay elements, not something that's basically just a picture book with voice acting
3. Professor Layton - if you want something quite a bit easier and shorter, it also has Furigana (the downside being it has almost no voice acting)

However, I also tell people there's no such thing as a VN for absolute beginners. So if you haven't read through an easy manga like Yotsubato or Nagatoro yet I'd try that if these kick your ass

I listened to native content for 2-16 hours a day for a period of easily 4 years, before dropping down to 2-4 hours a day maybe for another 2 years, then finally virtually nothing for 7 years before picking back up during lockdown.

Over those 13 years I never got better at understanding anything. Even words I should have known, I wasn't picking up. It didn't matter if I previously knew the material or not. Music, TV shows, didn't matter.

I was traditionally studying on the side and still had no progress.

At the start of COVID though, I got access to Japanese subs. So I started going through TV shows line-by-line, replaying until I could match the audio to the subs.

After a couple months of that I was able to pick apart words easier and rely on subs less and less.

Irrelevant. They still have to learn the kanji because the readings are different, some of the meanings are different, and some of the kanji look entirely different. There were some Chinese kids in my class who tried to get by just through kanji and surprise surprise, they failed the class.

you can literally just google 日本語学校 and find all of the info on your own. There are classes for getting you to speed in one year (mostly at prep schools tied to universities because the students there will get funneled straight into that university after a year) and there are two year classes which are mostly at private for-profit visa farms.

If you go by sheer number, 2 year classes make up the majority because there's a lot of visa farms. But if you look at actual institutions 1 year is very common.
