I spent most of the second half of doing this searching for more arts on Danbooru because I exhausted my collection, this part was much longer than the other. Needless to say, having a sizeable collection beforehand makes creating a collage far easier.
On the other hand my Alice folder now has a more respectable size.

I found the best way to go about it was to do all the big squares first, then place a bunch of random small images around, then work your way in a spiral pattern from the edge inwards, because it means you aren't doing massive lines of images in a row and it feels more manageable as a result

As far as I know, no "done" solution exists yet, so programming is indeed needed.
I might work on it after I have all the pictures I need for my own collage. I already have my own script for placing images on the collage, and I plan to use

Also, I think a more serious "flaw" with the auto-collage maker is that it offers no control over the placement of any images. But it's clearly a proof of concept, so I think it's unfair to judge it based on usability. It should also be extended to allow images to be manually specified in certain location (the bigger images are obvious candidates), and perhaps to be able to sort the smaller images based on brightness or color to create gradient-effects in the collage.
However, in the end, to fully be able to channel your creativity with the collage-maker, some programming skills are likely needed, as you'll otherwise be restricted to whatever "sensible" options the programmers were able to think of when making their own collages.

i got a proof of concept for a program that could be shared
- let the user specify a source image folder and the template location
- have it detect all "boxes" / dimensions of the fields
- cycle through them starting with the biggest ones (and then left to right) and let users select an image from their source folder
- open up a window that lets users manually crop the selected image with a forced 1x1 selection (pretty sure you can do this with opencv or something)
- continue until all fields are filled and write the image

this would let people manually fill all fields with good images, manually let them crop them (because face detection sucks and will fuck shit up looking ugly), and fulfill their artistic vision, all the while removing the tediousness of having to crop and insert hundreds of images into fields
i don't really have any programming ability myself but i know this is very doable if you have some experience, might look into it more later but if someone who knows what they are doing does this it'd be much quicker and better

That sounds pretty good and usable. A clear step up from manually copy-pasting images into place, without sacrificing any creative control.
And good point about the auto-cropping. I think auto-cropping might be acceptable for the smaller images, but only if you go through the cropped images yourself and remove any false positives or ugly crops.

I'll try to create a program like the one you described. I know how to do it in principle, but I'm not fluent enough in creating graphical user interfaces to code it up in a flash. I might later extend it by previewing what the auto-cropper would do, and allow the user to accept the auto-crop instead of doing it manually, if they so choose. The end goal is of course to create a general artificial intelligence with super-intelligence that will turn the entirety of the visible universe into a big collage of *your* favorite Touhou.

I've made a pretty poor proof-of-concept implementation.
A few things to note:
- Currently, the user cannot preview the image when selecting a file, due to the default file-selector of tkinter.
- The "crop image window" is initially too small and has to be enlarged manually.
- It' supposedly rather slow to "paste" images like this into a canvas. This is very notable in the video, but I never had any problems until I tried to record it. Maybe my computer is too strong to properly test this??
- I cropped the video to a rather small part of my screen to not dox myself and keep a small file-size. The first selected image is used for the central image (not shown), while the second selected image (file selection window not shown) starts filling out the second-largest squares. I've followed the process all the way until it starts filling out the smallest grid, so I know it works.

If the first two points are addressed, I think the script would be usable even in it's current form. It basically does everything specified in

except manually allowing the user to set a source image directory and template and auto-detecting boxes (the first 2 points). The first point is trivial, and the second point is outside of the scope of the project for now.
There are a ton of other improvements that could be made, of course, such as having an undo function in case someone would mess up an image selection or a crop hundreds of images into the process (not that the elite that visits this thread every would do such a silly mistake). Without an undo function, the best things is probably to fix up offending squares manually in GIMP after going through all 500+ squares without stopping.

I'm happy to share code in case anyone wants to work on their own version. Any suggestion on how to address the above shortcomings (in particular, on how to preview images at file-selection, and the undo function) would also be helpful: I'm not overly familiar with tkinter or PILLOW.

I would like to make a massive real world collage of all my favorite images covering a wall or many walls, laminated and framed, so that I could study and stare at them whenever I felt like it in a very comfortable and natural way. Just an entire house covered in images that I like.

Yeah some of Python knowledge is required to combine the two solutions for a fully automated collage maker.
Both source I gave were from past thread. I would advise against the face detection for a collage as most arts you will want to use won't be clean enough and the result will be ugly.

Can't really help you with tkinter itself but couldn't you go around the issue by making a basic file selector for a single file, for pictures only ?
- use glob for getting all *.png and *.jpg in the file
- allow user to pick from a list of small previews using tkinter
- plug into your implem
