There actually aren't really any tutorials for this, I taught myself how to sew when making my first Yuugi and with her and every subsequent custom I just eyeballed everything

Here, I actually just made a similar post on the fumo thread that might help you
Follow this general process, think of the character you want. Then, think of what fumo has an expression that matches what you want in a fumo of that character. Buy them, as for other supplies, I use knitted fabrics for clothing due to its softer and stronger nature, alongside it oftentimes not fraying when cut. For hair, I have used minky, blizzard fleece, and anti-pill fleece, and all of them are rather good for fumo hair. Much like clothing fabric though, just go to a fabric store, find the colors you need, and then just start feeling different fabrics to see what feels good to you and looks good at the same time. For painting eyes, which is often necessary, its actually quite easy, just take it slow and remember youll probably need to apply multiple layers, use an acrylic paint, and youll be fine. Removing the clothing of the preexisting fumo is easy, there are 1-2 anchor stitches on the belly button and directly opposed from that on the back, snip those and you can either slide off or bisect the clothing. The hair its really just giving a fumo a haircut down to the scalp with a pair of fabric shears. Last thing, making a fumo is not the hardest thing in the world. Take your time, be patient, and itll turn out fine. There may be times throughout the whole process wherein you think its turning out terrible, it doesnt look good, etc, for my miyoi >>23256440 I thought that up until I was stitching on the last bits of the skirt. When incomplete, do not let its current look make you think it looks terrible. Lastly, dont be afraid to mess up, making clothes you can easily redo, same with hair patterns. Removing the hair is hard to truly mess up on. and as long as you take it slowly, eye painting should bring you no trouble.

Oh yeah, one addendum I wanna make here. Expression is the most important definer you should use as a custom base. However, it is possible to change it, I don't know if anyone else has done this, but for my Ruukoto, I took the :< expression of Sakuya and made it a smile, but pulling out the previous mouth with a needle, uplifting the thread and removing it, then hand stitching a new mouth. Again, it kinda sorta isn't really a thing that people do, and I have no other documented cases of people doing that. So that one you'd largely be going into uncharted territory, and I would only say do it as a last resort, or in the case of something like my ruukoto, if the base otherwise is literally perfect.

I would cut it into two stages, image resizing and image placing. Put some identifier for the images in a list, open the first image, resize the first image, open the next image, resize, and so on until all images had been resized. I would try Python, because I'm a noob who likes python. Use PIL or Pillow. Resizing images is the easiest part, literally just

The less easy part would probably be keeping track of which "hole" or "spot" in the template wants what size of image. An array could be used for this, with the xth spot of the array containing the size of the xth hole, so you'd make an image or cheatsheet for yourself to remind you of how you numbered the template spots. Looping through a directory which contains images is obviously trivial:

I've written a script like this now, using Pillow. I've never used that library before, so your recommendation was helpful: it was very easy to use.

And you are completely right that the cropping is the difficult part. My script assumes that the images are sensibly cropped, ideally square or close enough that the resizing doesn't distort the images.
To automatically crop to faces seems like a machine-learning task, but I'll just do it manually.

The big advantage of placing the images with a script (apart from saving time, assuming you are fluent in the library you are using, which I wasn't), is that you can more easily experiment with different placement of your pre-cropped images. Like, if the Kosuzu guy did it with a script, it'd be much easier to experiment with different placement of the black and white images.

In short, by using a script to automate the menial part of the work, you can pour more of your love into the actual design of the collage.
If anyone has a good solution for cropping the faces, I'd be very interested in hearing about it.

And for the smaller images, you could probably get away with just applying some color-adjustment effect (like, make the image grey scale and tint it with the appropriate color) instead of finding images for the appropriate Heca: it's not like the details of the small images are that visible in the collage, but the overall color will be visible.

So, lbpcascade_animeface is pretty easy to install and use, but there are a lot of faces it won't detect. You could use it to auto-crop a few images, but you'd still have to do a lot of manual work.
The author has also written another, more sophisticated program for detecting anime faces, at:

I needed to install a ruby-dev package and some imagemagick related things, but now it runs. This script detect a lot more faces, including a sizeable amount of false positives. I'd still say it's fairly suitable for creating collages like this, since it is easier to delete false positives than it is to crop images.

Both libraries do poorly on black and white images, and lineart - at least for the image set I tried it on. It might be possible to circumvent this by generating black and white and lineart version of each image in the training dataset (the ruby script is pretrained, but the documentation tells you how to train it on your own dataset) and train on this extended dataset. I'm probably just going to stick to using the default model, though, as I don't need to use BW images and doodles for my collage.

Attached pic is an output of the sample script for the ruby program, illustrating a false positive. Wrinkles/creases on clothing is another thing that gives me a lot of false positives.
