So I've been reading Midway Inquest. I think his speculation about an Alternate Midway scenario is too simplistic but I agree with his assessment of what went wrong. The single greatest mistake was Nagumo replacing the torpedoes on the torpedo bombers with bombs, which takes forever, instead of simply changing the bomb types on his dive bombers and attacking Midway with those.

Had he done this, he would have had the torpedo bombers on his carriers ready to go when the Americans were spotted. Now they wouldnt have had any fighter escorts, so how much the battle changes depends on a few things;

1. How many do you think could get past the American combat air patrol?

If there are enough to sink Yorktown, then we have a second question:

2. Soryu and Kaga were doomed. Whether Akagi would have been doomed as well if the torpedo bombers were not on board when the bomb hit the hangar is difficult to determine. So, are we looking at Akagi and Hiryu vs. Hornet and Enterprise, or just Hiryu vs Hornet and Enterprise?

The very first midway strike group took 20% casualties. The Hiryu and Soryu torpedo bombers specifically lost half their planes and the remaining half were all damaged to some degree.

Japanese at Midway had one arm tied behind their back and by the time they could of got it loose it had been through the meat grinder. This is just air power, add the ship damage on top.
