Movies are a lot better generally, the perfect visuals and soundtrack really elevates the story/characters and make the best aspects of KnK shine. Also the directing is mostly great, especially in 5. I would say they're the best way to get into it.

The novels are good if you end up a huge fan of KnK, and want to know all the details, while experiencing a slightly different version of it. But for the most part, the film series is a fantastic adaptation. The exception is part 6, Oblivion Recorder, which feels like shallow filler in the anime. You should read that part of the books if you're interested in finding out what it was actually intended to be.
Personally, I'm just now finishing the books, and they were very refreshing after having watched every movie at least 5 times.

All the Rin vs Leo politics are gone too, they're probably gonna be hamfisted into his 2 episodes.

Eh, honestly I always envisioned it as 1 movie after the main Tsukihime as an OVA series.
The main plot is extremely simple, and just needs to string a couple of scenes together. The rest can be comfy SoL and character exploration.
I also hope they put Red Demon God and Crimson Moon short stories in the Remake rather than KT, because holy shit those deserved to be part of the main story.
Other than that, focus on atmosphere building and keeping a consistent pace.
And don't forget, a fully animated Len sex scene in movie quality.
Your idea for shorts might work better if they want to do the siller stories though, like the picture of kid Shiki kissing a girl. Hisui in Arc's shirt is a must though.

Putting them in the main story, especially as pseudo-Servants is the worst way to do it if you ask me. This happened with Shirou, Rin, and Taiga.
It's a shitty way to recycle a design instead of making a new one for a different characer, to not quite give you the fanservice character you actually want, while also breaking immersion/suspension of disbelief and the tone of the story.
The way Shiki Ryougi and Prisma Illya / Kuro were done is easily the best. Just go full on with a dumb fanservice event, and give fans the actual character.
Kerry was also screwed up because he's not even the original Kerry you knew and his design is fanfiction-tier.

And really, it wouldn't be that much of an issue if it weren't for his integration in the main story, and the high probability that he'll be made into another shitty pseudo-Servant.
Tsukihime FGO collab is 100% needed, and I couldn't care less if it happens. I don't spend quartz on any shitty FGO originals, so I'd probably dump all my F2P savings on that. The important thing is that it's used to promote the Remake, and not as an excuse for why it hasn't happened or as a substitute for an actual good game / VN.

The problem is that Nasu loves the world he's created too much to hand it over wholly. If there's an anime or a game, even if it's an adaptation, he's working on the scenario for it. If it's a Singularity in FGO, he's double checking it, pointing out what needs to be changed, and sometimes sticking his nose in to rewrite things himself. We knew forever ago that he can be a perfectionist and drag things out, but suddenly he has a million projects to tackle when any reasonable person would let them be. And unlike Tsukihime, FGO and TV anime have pretty strict deadlines, so they get priority.

I find that odd considering FGO is pretty fucking horrid overall.
