The problem was that zero began after stay. They couldn't really change all that much like second anon said. Though in my opinion, zero saber learned a whole lot and would be vastly different than the stay saber we have.

It could be argued that what happened with kiritsugu and the grail broke her too much, but she didn't really seem that broken in stay.
