>and then in HF he just drops them instantly to save one person and never looks back
Not this again.
That choice, was not, some kind of choice between keeping or dropping the ideal.

No matter the choice Shirou's ideal wouldn't have gone by unscathed. Their ideal leaves no room for compromise, because it is ideal.
The whole design of it was that both options were unacceptable. And as things were unacceptable, there was no speaking of "more" or "less", unacceptable is simply unacceptable.
With no choice ideally being the acceptable choice to go, Shirou was finally faced with an element of personal choice, preference. With no option being acceptable, how would he want things to turn out? The whole idea of him even being able to consider that option in a scenario in which no outcome is acceptable is in short the core of his dilemma in HF.

>What she does is basically telling him it's wrong to sacrifice Sakura.
What she does is basically telling him it's not wrong to save her.

She is just giving him the message that he doesn't have to sacrifice her, and that the world can't fully blame him. Ala "even a child knows" etc.
One can always blame a "man" for not being "mature" enough, but that's its own issue altogether, not sacrificing one's loved ones is as innocent as it gets.
Iliya just conveyed this to him and let him do as he pleased.

She also happens to know that Shirou/EMIYA altogether, is far from cut, and not the type, to make sacrifices.
That doesn't place in their ideal, and they can't cope with that. Despite all the shit they put themselves through, they are actually very fragile when they can't protect their ideal.

And there was no "right" here. Both instances were equally "failures" in correlation to their ideal.
The situation as it was, introduced an element of choice, the element of preference.
A "privelage" he had not had before.

>Shirou changes just like that, without much though who he was for the last 15+ years. The ideals kept him alive for that long. How he decided to drop them is terribly bad executed.
I am tired nor, but yet again, this is only a common misconception.

>Someone who will not harm anyone
>Someone who can save everyone
Killing her would go straight against this, not doing so would also go against this as other casualties were given if he did not.

In the end he tried to save everyone, one could say it didn't go that well as many people died.
But what he truly did here was trying to live up to his ideal even when having hit the ground.

The only manner he went against his ideal was in the sense that he knew people most likely would die.
But killing Sakura isn't acceptable either.
And by saving Sakura, the others would be saved as well.

But in HF Shirou's ideal would break no matter what.
But he chose trying to save Sakura and everyone else, rather than sacrificing one to save many while going against his ideal.

I don't really know why no one misses this again and again.
In UBW we got to know how Archer repeatidly compromised, in order to protect his ideal.
In HF Shirou didn't.

HF brings up a situation where all choices available breaks his ideal no matter what.
The task at hand for Shirou becomes how to respond and adapt to his ideal being crushed.
