But they do? Shiki was shit in Tsukihime, a soulless self-insert with barely any recognizable traits which mostly changed and shifted from route to route to carry on the readers' immersion. The manga salvaged his character and is recognized by Nasu as superior to the VN for a reason.
Guda has the same problem, and ironically they have some similar traits (the zest and seal to live is their consistent trait on both cases). It's all a matter of portrayal, allowing the mc to have thoughts, agency, doubts, dialogue, discernable actions (which sometimes they do but not always vs the heroine/Servant you wanna shill).

It helps immensely as long as the end product isn't the nice guy generic harem protagonist which is a plague in FGO adaptations too.

FGO has a better story than most Nasu's works though? Or are you going to tell me Tsukihime "plot" is good? Of course not, the execution (aside of Tohno being a big nothing in the VN) was good. FGO has a great plot, story, and concepts behind it and is only held down by the bland self-insert and the format. Once removed from those constraints it could be a great time-traveling/world-hoping time adventure with a colorful cast. You're just biased because waaaah muh small town urban story which aren't inherently superior to anything.
