you know this seems to be hard for a lot of people but with all the hundreds of reference images we accumulate over the years you would think we easily just skim through out folders and just combine a couple of refs to make something cool, but I never think about doing that when I'm staring at the blank screen trying to come up with something. I cycle through various phases. sometimes I'll just do simple sketches and try to nail down line quality, sometimes I'll focus entirely on color, sometimes I'll study anatomy or try to nail shape relationships or tangents. then I sort of oscillate between complex and simple, both in terms of subject matter and number of compositional elements. at the same time I'll collect ideas.
then, when I've found my balance, I'll do a couple finished illustrations that incorporate all those aspects until I get fed up with my current skill level/aesthetic and return to practising.
in terms of the workflow of the illustrations, I don't do anything complicated. all you need is well-organized layer groups, some custom brushes with good control that synergize well and a process that integrates all the things you do in practice, which is something you find naturally through iteration.

Just paint what you see lol. People on this sight are far too obsessed with structuring their work flow over actually doing work. They over-complicate something that they are just learning by adding a completely different means of manipulation on top of it. Painting can be as straight forward as putting a brush on a surface until you like what you see. Mistakes are a natural part of learning to paint because fixing them the hard way is half of practice. Layers are godly in their utility, but I think the convenience of having an option to undo entirely is detrimental to "learning by doing". By physically making something we gain satisfaction and a greater appreciation for or successes. I think this is having a large impact on people's ability to retain interest in their own art. It's also great to have a literal stack of failure close to you, in case your ego ever needs a check.

Sketch a few things out for an idea, thumbnail size.
Pick the one I like best.
Blow it up and sketch more details and fix things up I think need tweeking.
Ink layer.
Base color layer.
Shadows layer.
Highlights layer.
Extra layer for background and text.
Done.

Sometimes if I want a more painterly style, I keep all the coloring on one layer for better unity, I frankly don't understand people that need to create a shitload of layers unless they are making something like a comic or multiple characters where you need to be able to manipulate different objects separately.

well i gotta say it's my big struggle
my sketches get very messy
then when I try to do a clean new lines on another layer, I lose the appeal of the sketch and most importantly forms become more flat, as I focus on detailed lines zoomed in and cant' see the bigger form.
I just can't progress with this aspect of drawing

I used to have issues with this as well. The trick is to put less work into your basic sketch, and put all the work into your lineart. If you put all your effort into the sketch working out problems and refining, then your sketch becomes the drawing and gains all of the soul. But if you save the working out problem areas and cleaning up for the lineart layer, then all of the soul and effort goes into the lineart. Try to work cleaner in this but don't be afraid to just clean up as you go. You'll find that your lineart doesn't get sterilized.
